What Actually Makes an AI Factory?

September 19, 2026 · Keith Pasley

Buying GPUs does not give an organization an AI factory.

It gives the organization compute. An AI factory is the complete operating system that turns data, models, infrastructure, applications, security, and people into repeatable outcomes.

The parts must operate as one system

Compute needs high-performance networking and storage. Models need governed data and reliable delivery. Applications and agents need APIs, identity, policy, runtime protection, observability, and recovery. Teams need a repeatable path from experimentation to production.

Utilization is not the outcome

A highly utilized cluster can still support the wrong work. The useful measure is whether the factory repeatedly improves an important decision at an acceptable cost and risk.

If the organization cannot explain how a business problem enters the factory and becomes a governed production outcome, it owns expensive infrastructure, not an AI factory.
